Absence of QA Process: The absence of well-defined Quality Assurance (QA) procedures is evident within the current process. The lack of structured QA protocols, including the absence of comprehensive test plans and test cases, has resulted in an environment where quality control is not systematically upheld. Additionally, the lack of documentation for QA processes further exacerbates the challenge, making it difficult to ensure consistent and replicable quality checks.
Subpar Deliverable Quality: A recurring concern observed is the frequent emergence of new bugs and regressions within the delivered products. This has led to a discernible decline in the overall quality of the deliverables. The consistent appearance of these issues not only impacts the functionality of the end products but also contributes to an overall below-average quality perception among stakeholders.
Lack of Early Bug Detection: An issue of considerable significance is the discovery of a substantial number of bugs by clients during the later stages of product deployment. This indicates a deficiency in early bug detection mechanisms. Clients identifying these bugs highlights a clear gap in the current process's ability to catch and rectify issues during the development lifecycle. The lack of proactive identification and resolution further underscores the need for effective strategies to identify bugs at an earlier stage.
Solution
Documentation of QA Process: During this phase, the team embarked on an internal brainstorming sessions involving the Team Leader, QA, Developers, and Designers. Customer feedback was also integrated through collaboration with the Customer Product Owner. The outcome was a comprehensive Wiki encompassing the definition of steps, meeting structures, and user stories, along with the establishment of a structured approach for creating test plans and test cases.
Implementation of QA Process: This phase spanned two sprints, each lasting two weeks. It involved the creation and execution of meticulous test plans and test cases. Additionally, enhancements were made to user stories, involving the Team Leader, QA, and Design Lead to provide clearer descriptions, refined acceptance criteria, and design screenshots. The QA team started participating actively in various meetings including requirements discussions, daily stand-ups, and hand-off sessions. A dedicated environment was also established for QA activities, further streamlining the quality assurance process.
